How to reduce COD returns (RTO) for your online store
Every Cash on Delivery parcel that comes back costs you shipping twice, packing, and sometimes the product. Here is what causes it and what you can do about it, starting this week.
Why COD orders come back
- Impulse or fake orders. COD costs the buyer nothing upfront, so some orders are placed casually, as a joke, or by competitors.
- Wrong or incomplete address. Missing house number, wrong pincode, or a landmark the courier can't find.
- Customer not reachable. Phone switched off, wrong number, or not home on delivery day.
- Changed mind. The buyer found it cheaper elsewhere or forgot they ordered.
- Duplicate orders. The same customer orders twice by mistake and refuses one.
First, work out what returns cost you
Cost of one return = forward shipping + return (RTO) charge + packing + (share of products that come back damaged × product cost).
Monthly loss = COD orders a month × your COD return rate × cost of one return. Our free RTO calculator does this for you in 30 seconds.
7 steps that cut COD returns
- Confirm every COD order before you ship. Ask the customer "Shall we ship your order?" on WhatsApp with Yes and Cancel buttons. Ship the ones who say yes; don't ship the ones who cancel.
- Hold orders nobody confirms. Send one reminder. If there's still no answer after a day, call before shipping instead of sending blind.
- Check the address and pincode automatically. Flag orders with a missing or 5-digit pincode or a one-word address, and fix them with the customer before dispatch.
- Watch for repeat cancellers and duplicates. If a phone number cancelled before, or ordered twice in two days, call first.
- Nudge COD buyers to prepaid. A small prepaid discount or free shipping on prepaid orders moves some buyers away from COD.
- Tell customers when to expect the parcel. A clear delivery window means fewer "not home" refusals.
- Track returns by pincode and courier. If one area or courier keeps failing, change the courier or switch that area to prepaid only.
How Orderlane does steps 1 to 4 for you
Orderlane sends every COD order a WhatsApp message from your own business number, with "Yes, ship it" and "Cancel order" buttons, in English, Hindi or Hinglish, in your own words. It reminds once, puts silent orders on hold, checks every order for pincode, address, duplicates and earlier cancellations, and sends you one summary a day: what to ship, what to cancel in your store and whom to call first.
Results depend on your products, customers and courier, so treat any saving as an estimate until you have a few weeks of your own numbers.
